How a 180-unit burger QSR system doubled FBC visit frequency in 90 days
Nine Franchise Business Consultants moved from paper clipboards and Word reports to Gazi Wellness. Within 90 days each FBC was completing 2.1x as many store audits per month, and disputed findings fell 38%.
- 2.1x
- store audits completed per FBC per month, from 3.4 to 7.1
- 38%
- fewer disputed findings in the first 90 days
- 14 min
- median time from walk completion to report delivered, down from 2 to 4 days
- 91%
- of CAP items closed with photo proof inside their window by Day 120
The challenge
The system's nine FBCs each covered about 20 drive-thru restaurants across four states. A comprehensive store walk took about 75 minutes, but the report took longer: notes were re-typed into a Word template in the evening, photos were attached one at a time, and the finished file was emailed to the franchisee two to four days after the visit.
Most stores were seeing a full audit once a quarter at best. When a report did arrive, franchisees often disputed it. Findings like "drive-thru menu board not to standard" carried no photo, no brand manual citation and no timestamp, so the conversation turned into whose memory was right.
The VP of Operations also had no network view. Scores lived in individual spreadsheets, so there was no way to see whether hot-holding failures or outdated POP were concentrated in one region or one multi-unit franchisee group.
“We doubled how often our consultants are in front of each store, and the arguments over findings mostly stopped. When the franchisee sees the photo, the timestamp and the manual section on the same page, the conversation moves to the fix.”
The rollout
- February 2026Brand standards team rebuilt the 9-zone store walk in the Brand Standards Engine, with zone weights, critical items and citations to their brand manual sections. Vision AI was trained on 1,900 approved reference photos of signage, menu boards and drive-thru lanes.
- March 2026Two FBCs ran Gazi Wellness alongside the paper process on 40 stores for calibration. Score variance between the two methods was reviewed item by item and three rubric definitions were tightened.
- April 2026All nine FBCs switched to the mobile app. CAPs were routed to store GMs and multi-unit owners through the Franchisee Portal with 24-hour, 72-hour and 14-day windows by severity.
- June 2026Day 60 review with the VP of Operations: audit counts, report turnaround, CAP closure and disputed findings compared against the prior two quarters.
- August 2026Day 120 review. Executive Analytics heatmaps introduced to the monthly operations meeting, organized by FBC territory and franchisee entity.
